Duplicates Are Cheap. Trust Is Expensive.

There’s a conversation I have more than any other.
A customer, usually a Salesforce admin, sometimes a RevOps lead, reaches out and says some version of: “We’ve cleaned things up. We’re in a good place. We’re thinking about cutting the tool.”
And when I dig in, the reason is almost always the same.
The duplicate count is low.
On the surface, that makes sense. You’re paying for a deduplication tool. There are fewer duplicates. Feels like a solved problem. Move budget elsewhere.
But this is the wrong math. And I think it’s worth slowing down on why.
What you’re measuring vs. what you’re buying
When duplicate volume is high, the value of a tool like Cloudingo is obvious. You can see it. There’s a number, it goes down, someone shows it in a QBR slide.
But when duplicate volume is low, or stays low, the value becomes invisible. Not because it’s gone. Because it’s working.
Here’s the inversion: a small duplicate count isn’t evidence that you don’t need the tool. It’s evidence that the tool is doing its job.
You’re not paying to clean up 200 duplicates. You’re paying to protect 200,000 clean records.
That’s a different product entirely.
The asset nobody accounts for
Think about what a clean Salesforce actually is.
It’s a system your reps believe. A place where, when they pull up an account, they trust what they’re looking at. They don’t wonder if there’s a better record somewhere else. They don’t manually cross-reference before a call. They just work.
That trust — that behavioral confidence in the system — is enormously valuable. It’s also almost impossible to measure, which means it almost never shows up in a budget justification.
But watch what happens when it disappears.
Reps stop logging activity. They keep their own notes. They build shadow spreadsheets. They stop updating contacts because “Salesforce is always wrong anyway.” The CRM becomes a place data goes to die rather than a place work actually happens.
That’s not a data problem. That’s an organizational collapse of trust in the system. And it compounds fast.
The duplicate count might still look fine. But Salesforce has become a liability.
The math nobody runs
Duplicates are cheap to fix. A one-time cleanup project, a consultant, some internal admin hours — you can usually get it done.
What’s expensive is the downstream cost of a CRM your team has lost faith in.
Poorly targeted campaigns. Duplicate outreach to the same contact. Forecast calls built on merged territory data. Sales rep time spent doing detective work instead of selling. Marketing attribution that doesn’t hold up.
None of that shows up on a dupe report. But it’s all downstream of the same failure: the system stopped being trustworthy, and nobody noticed until it was expensive.
The tool that keeps duplicate count low isn’t a line item for cleanup. It’s insurance on the value of the data you already have.
The building didn’t burn down
There’s an analogy I keep coming back to.
You don’t cancel your fire suppression system because there hasn’t been a fire. The absence of the fire is the point. The system working is what keeps the count at zero.
A low duplicate count is the same signal. It means the pressure is being managed continuously, before it compounds, before it erodes trust, before the reps stop believing in the system.
When the count is low, the right question isn’t “why are we still paying for this?” It’s “what would happen if we stopped?”
